From Monolith to Cloud: A Migration Path That Does Not Stall

Most stalled cloud migrations were not defeated by technology. They were defeated by scope — an attempt to rewrite, re-platform, and reorganize simultaneously, with no releasable milestone for months.

The migrations that finish share a shape: they move in slices, each of which is independently valuable and independently reversible.

A sequence that holds up

  • Inventory what you actually run, including the services nobody claims to own
  • Lift the least entangled workload first and prove the deployment pipeline end to end
  • Externalize state — sessions, files, and caches — before moving anything stateful
  • Move the database with a rehearsed cutover, not a first attempt on the night
  • Decompose the monolith only where a seam already exists and the pain is real

Resist the urge to redesign the domain model mid-move. Migrate first, then refactor from a stable base — the two changes are hard enough apart, and nearly impossible to debug together.
